REFERENCE — Ringer + Ringside (github.com/NateBJones-Projects/ringer, Jon Edwards + agent fleet; PolyForm Shield license — usable inside our own commercial work, NOT resalable as a competing product; surfaced by Mike Sep 3, 2026, ~6:08pm BST: 'this repo started the inspiration'). Parallel AI-agent swarm orchestrator: frontier model plans + reviews, cheap CLI workers implement in parallel (Codex default; Grok Build lane; OpenCode+OpenRouter as the universal harness — one engine block per model). CORE DOCTRINE: verification EXECUTES the artifact — 'an agent's own done is not evidence; exit codes are'; retry once with failure context injected; raw output only, never summaries; checks must print why they fail. RINGSIDE = local mission-control HUD: live swarms, per-worker briefs, token burn, versioned artifact library, dead-orchestrator state made unmissable ('the failure mode every dashboard forgets'). EVAL LOOP: every attempt logged (JSONL/Postgres) → scoreboard with first_try_pass_rate per (model, task_type) → EVIDENCE-BASED ROUTING with a promotion ladder — untested → probation → proven (3+ tasks, ≥0.67 first-try) — plus OpenRouter catalog snapshots so auditioning cheap/free models is a standing habit. Steering profiles per model. install-agent hooks: notice model-work happening OUTSIDE a run, nudge once per session, never block — 'agents drift back to invisible inline work; reminders decay, so enforcement ships with the product.' Interview-prompt → manifest = the definer-agent pattern again. VALIDATES (for us): the Evidence Bay pillar (4df88ef0), the Go/Zen cheap-lane split (3ccf5c84), auditor-never-executes (34b0f4a0). WORTH STEALING: the promotion ladder (operationalizes model routing incl. ingestion tier-routing), checks-that-print-why, dead-orchestrator state, steering profiles, task_type vocabulary for the xberg eval corpus.
